[Q] Upgrading to Ice Cream Sandwich

I'm trying to install Android v4.0 on my HTC Desire S. I've been able to unlock the bootloader, but when I run the RUU I get error 155 and a prompt to get the correct RUU version.

RUU file is downloaded from htcdev, downloads section:
RUU_SAGA_ICS_35_S_HTC_Europe_14.01.401.2_Radio_20.76.30.0835_3831.19.00.110_release_275068_signed.exe

Some details from the bootscreen:
SAGA PVT SHIP S-ON RL
HBOOT-2.00.0002
RADIO-3822.10.08.04_M
eMMC-boot
Aug 22 2011, 15:22:13

The phone is bought in Norway and is not locked to any particular service provider.

From the HTCdev website it looks like this is a procedure they support, I'm just not able to figure it out. Please advice.

To use a RUU you need to relock the bootloader first. But since you already unlocked it my advice is to flash the latest 4EXT recovery and SVHD ROM. You will be much more pleased that with the stock ICS nonsense, trust me on that.

Since I have only 23 1/2 hours of experience with this I'll appreciate some more pointers on this. My main concern is that I'll flash something that is irreversible and unusable in Norway.

In the meantime I'll start reading about 4EXT and SVHD.

How can I install those rom?

I need to using zip flashable file on recovery mod or addoin way?

will I need to flash the modem (phone) after?

has the recovery a nandroid backup option? I wanna backup the current rom like it is.

which is the best recovery for that item?
